The cost of adding AI to a hardware product has two fundamentally different structures depending on the approach. Building AI infrastructure in-house produces costs dominated by engineering headcount, ongoing maintenance, and the opportunity cost of resource not spent on product differentiation. Integrating a platform produces costs dominated by integration fees, program investment, and revenue share on post-shipment services. The total cost of each approach only becomes comparable when the full lifecycle is modelled — not just the upfront investment.

Why AI cost comparisons are misleading at face value

The upfront cost of integrating an AI platform is visible and specific — a defined program investment, an integration timeline, and a commercial model that is negotiated before work begins. The upfront cost of building AI infrastructure in-house appears lower at first glance because it is expressed in headcount rather than fees, and headcount is often treated as a fixed cost that would be spent regardless. This comparison is misleading in two ways. First, building AI infrastructure requires specialised skills — AI model engineering, compliance architecture, audio signal processing, backend systems — that are not present in most hardware engineering teams and must be hired or contracted at market rates. Second, AI infrastructure is not a one-time build cost. The cost structure of building in-house

Building AI software infrastructure for an audio product in-house involves costs across five categories. Initial engineering build covers the device-to-app interaction layer, backend infrastructure, app framework, service integrations, and AI model management. The engineering team required to build this from scratch typically includes software architects, mobile developers, backend engineers, AI/ML engineers, and compliance specialists. For a first-generation program, this represents the largest single cost component. Ongoing maintenance covers model updates, security patches, compliance changes, and platform evolution. AI models degrade in relative performance as competitors update theirs. Compliance requirements change as regulations evolve. Backend infrastructure requires continuous security investment. These are not optional costs — they are the minimum required to keep the product competitive and legally operable. Integration costs per new service apply each time a new third-party service is added to the product. Without a pre-built integration layer, each new service requires a negotiation, a technical integration project, and ongoing maintenance of that connection. As the service catalogue grows, so does the integration overhead. Compliance costs cover the legal and technical work required to maintain compliance across all target jurisdictions as regulations evolve. The cost structure of platform integration

Platform integration replaces most of the build costs above with a different cost structure. Program investment covers the initial integration work — confirming chip compatibility, configuring the app framework, activating services, and testing the integrated product. This is a defined upfront cost with a predictable timeline, unlike the open-ended cost of building infrastructure from scratch. Ongoing platform fees vary by platform and commercial model. Some platforms charge per-device fees at activation. Others charge recurring SaaS fees. Others operate primarily on revenue share from post-shipment services. Understanding the full commercial model — including how costs scale with device volume and service attach rate — is essential before committing to a platform. Revenue share on post-shipment services means the platform takes a percentage of subscription and affiliate revenue generated through the device. This is a cost that scales with success — it is highest when post-shipment revenue is highest — but it is also a cost that replaces the infrastructure investment required to generate that revenue independently. Opportunity cost reduction is the often-unquantified benefit of platform integration. Every engineering hour not spent on AI infrastructure is an engineering hour available for product differentiation. For brands whose competitive advantage lies in audio engineering, acoustic design, or brand identity rather than software platform development, this is a significant implicit benefit of the platform path.

The comparison that matters

The comparison that matters for a product decision is not upfront cost — it is cost per competitive product generation over the product’s commercial lifetime. A brand that builds AI infrastructure in-house for its first product has largely paid the fixed cost of that infrastructure by launch. But the infrastructure built for one product generation typically requires significant rework for the next, as AI capabilities evolve, chip platforms change, and user expectations advance. The cost is not a one-time investment — it is a recurring investment with each product cycle. A brand using a platform absorbs the platform’s evolution cost as part of its ongoing commercial relationship. New chip platform support, new AI capabilities, and compliance updates are delivered through the platform rather than requiring internal rebuild cycles. The cost per product generation is more predictable and, for most brands, lower than the equivalent in-house cost.
